50 videos in 3 Saturdays
Our department event needed 30 to 50 promo videos and the old way took two months. I rebuilt the process around three batch Saturdays and ran editing in parallel with shooting.

01
The real problem
Content used to take one to two months because everything was scattered: people shooting whenever, no clear roles, no schedule. That doesn't work when the event has a fixed date. The problem was never filming or editing. It was that there was no system.
02
Finding the fix
- Every concept planned ahead and mapped to one of three Saturday batch days
- Roles signed off before each shoot day, so nobody arrived unsure of their job
- Content calendar locked with the strategist, editing split with the head editor
- Editing starts on batch one while batch two is still being shot
03
What actually happened
All three batch days ran. I edited the iPhone-format content myself while Matt handled the camera footage, so neither of us waited on the other. Event-day footage went straight into the same pipeline. The promotion went out on time and the event ran.
04
What I learned
Working harder wasn't the answer. Fixing the process was. A loose group of people became an actual production unit the moment roles and dates were clear.
